The Order-to-Cash Pipeline Nobody Talks About¶
Your VP of Sales just closed a $500K deal. Champagne in Slack, gong ringing in the office, ARR counter going up. Everyone celebrates.
But the deal isn't closed. Not really.
The contract is signed, but now the real work begins: getting from signed contract to cash in the bank. This is the order-to-cash (O2C) pipeline, and most SaaS companies don't even know they have one—until it breaks.
I've spent the last five years obsessing over this pipeline at scale, and I've learned something critical: the sales pipeline gets you the opportunity. The O2C pipeline gets you the money.
The Pipeline You Don't See¶
When people talk about "pipeline," they mean the sales pipeline—opportunity stages, win rates, close dates. But after the contract signs, there's an entirely separate pipeline that looks like this:
1. Contract Signature → 2. Order Entry → 3. Provisioning → 4. Invoice Generation → 5. Invoice Delivery → 6. Payment Processing → 7. Cash Receipt → 8. Revenue Recognition
Each of these stages has failure modes. Each can create delays. And each delay extends your Days Sales Outstanding (DSO)—the time between delivering value and actually collecting payment.
Here's what most executives don't realize: a 10-day delay in your O2C pipeline costs you more than missing a sales forecast by 5%.
Why? Because sales can recover next month. But inefficient O2C is a permanent tax on every dollar you earn.
Stage-by-Stage Breakdown¶
Let me walk through each stage and the bottlenecks I've seen at scale.
Stage 1: Contract Signature → Order Entry¶
What happens: The signed contract needs to be translated into a billing-system-readable order.
Common bottlenecks: - Manual order entry from PDFs - Non-standard contract terms that don't map to billing system fields - Missing information (PO numbers, billing contacts, payment terms) - Multi-day queue in order management
What good looks like: CPQ (Configure, Price, Quote) tools that flow directly into your billing system. The order exists in your ERP before the signature is dry.
At our company, we reduced Stage 1 time from 5 days to 4 hours by integrating DocuSign with NetSuite. The moment a contract is fully executed, an order is auto-created with all required fields pre-populated. Errors dropped 90%.
Stage 2: Order Entry → Provisioning¶
What happens: The customer needs access to the product. Accounts are created, entitlements are set, onboarding kicks off.
Common bottlenecks: - Manual provisioning by IT or customer success - Dependencies on product team for custom configurations - Miscommunication between sales, ops, and CS on timing
What good looks like: Automated provisioning triggered by order completion. Most provisioning should happen without human intervention.
We built a provisioning API that listens for new orders and automatically creates accounts with correct entitlements based on SKU. For standard packages, the customer is live within 15 minutes of signature. For custom deals, we flag exceptions for human review instead of making everything manual.
Time saved: 2-3 days on average.
Stage 3: Provisioning → Invoice Generation¶
What happens: The billing system generates an invoice based on the order terms.
Common bottlenecks: - Billing cycles don't align with contract start dates - Manual invoicing for custom terms - Proration logic errors - Approval workflows that delay release
What good looks like: Invoices generate automatically on a schedule. The only human intervention is exception handling.
This stage is where billing complexity lives. If your pricing model is "seat-based, billed monthly, simple annual contracts," invoice generation is straightforward. But add usage-based pricing, tiered discounts, mid-cycle changes, multi-year deals with payment schedules, or revenue recognition requirements, and this becomes your biggest bottleneck.
We moved to a rolling invoice generation schedule—invoices are generated daily for any contract meeting billing criteria, rather than batching everything at month-end. This spreads the load and eliminates the monthly invoice generation crisis.
Stage 4: Invoice Generation → Invoice Delivery¶
What happens: The invoice needs to reach the customer's AP (accounts payable) department.
Common bottlenecks: - Email deliverability issues - Wrong billing contacts on file - Invoices sent but not received - No confirmation that invoice was opened
What good looks like: Multi-channel delivery with tracking. Email with read receipts. Customer portal access. Automated follow-up if invoice isn't accessed.
We implemented a billing portal where customers can download current and historical invoices. This solved the "I never got the invoice" problem—now we can say, "It was emailed on the 1st, and it's also available in your account portal."
Pro tip: Set up automated reminders if an invoice hasn't been viewed within 5 days. Many late payments aren't disputes—they're just lost emails.
Stage 5: Invoice Delivery → Payment Processing¶
What happens: Customer pays the invoice via ACH, wire, credit card, or check.
Common bottlenecks: - Limited payment options (no ACH, only checks) - Complex wire instructions that lead to errors - Credit card processing failures with no retry logic - Manual payment matching for checks and wires
What good looks like: Multiple payment options. Automated payment reminders. Payment links in invoices. Automated retry logic for card declines.
We added ACH and credit card autopay options with a 2% early payment discount for annual contracts paid upfront. Adoption was 60% in six months, and DSO dropped by 8 days.
For B2B customers who prefer invoices, we include a direct payment link in every email. One click takes them to a payment form pre-populated with invoice details. No logging in, no searching for account numbers.
Stage 6: Payment Processing → Cash Receipt¶
What happens: Payment is received and recorded in your accounting system.
Common bottlenecks: - Manual bank reconciliation - Unmatched payments (customer paid wrong amount or referenced wrong invoice) - Multi-day lag between payment and recording - Partial payments requiring manual follow-up
What good looks like: Automated cash application. Payments are matched to invoices and recorded within 24 hours.
We integrated our payment processor with NetSuite so that when a payment is received, it's automatically applied to the corresponding invoice. For checks and wires, we built OCR scanning for remittance details so most payments can be matched algorithmically.
Unmatched payment rate dropped from 15% to under 3%.
Stage 7: Cash Receipt → Revenue Recognition¶
What happens: Payment is received, but revenue needs to be recognized according to accounting standards (ASC 606).
Common bottlenecks: - Manual journal entries for deferred revenue - Rev rec schedules that don't align with billing schedules - Multi-entity consolidation complexity - Audit trail gaps
What good looks like: Automated revenue recognition based on contract terms and performance obligations. Fully auditable, integrated with your GL (general ledger).
This is where finance and billing must work tightly together. We implemented a rev rec automation tool that reads contract terms from NetSuite and generates recognition schedules automatically. Monthly close time for rev rec dropped from 4 days to 6 hours.
Measuring the Pipeline¶
If you want to optimize O2C, you need to measure each stage. Here's what we track:

We review these metrics weekly with RevOps, Finance, and IT. When a metric degrades, we investigate immediately.
The Compounding Cost of Delays¶
Let's do the math on what delays cost.
Scenario: $100M ARR company, 1,000 invoices/month, average invoice $8,300.
If your O2C pipeline has unnecessary delays: - 5-day delay in invoice generation: Your DSO increases by 5 days. At $100M ARR, that's ~$1.4M in delayed cash flow. - 10-day delay in payment processing: Another $2.7M delayed. - Manual payment matching taking 3 extra days: Another $820K tied up.
Those delays compound. You're not just delaying one invoice—you're delaying every invoice, every month, forever.
Now add the operational costs: - Employees manually handling exceptions - Support tickets from customers asking about billing - Finance team working overtime at month-end to reconcile - Audit costs when your processes aren't documented
Total cost of an inefficient O2C process at $100M ARR: $3-5M annually in delayed cash flow and operational overhead.
The Quick Wins¶
If you're starting O2C optimization, here's where to focus:
1. Eliminate Manual Order Entry¶
Integrate your CRM and billing system. The contract should create the order automatically.
2. Automate Invoice Delivery Confirmation¶
Use email tracking or a customer portal. Know when customers received and viewed invoices.
3. Offer More Payment Options¶
If you only accept checks, you're adding 10-15 days to DSO. Add ACH and card processing.
4. Build Exception Handling Dashboards¶
Most bottlenecks are exceptions—non-standard terms, missing data, unmatched payments. Build a dashboard that surfaces exceptions so they can be resolved fast.
5. Measure Each Stage¶
You can't improve what you don't measure. Start tracking time-in-stage for orders moving through the O2C pipeline.
The Leadership Conversation¶
I've seen executives dismiss O2C optimization as "back-office work." That's a mistake.
Your sales team gets celebrated for closing a $1M deal. But if your O2C process delays cash receipt by 30 days, you've just created a working capital problem that costs you $8,200 in opportunity cost (at a 10% cost of capital).
O2C efficiency is a competitive advantage. Companies that collect cash faster can reinvest faster. They have better relationships with customers because billing is seamless. They close their books faster, which means better decision-making.
Most importantly, O2C optimization scales. You build it once, and it improves every transaction forever.
The Bottom Line¶
The sales pipeline is important. But it's not the finish line.
The real race ends when cash hits your bank account and revenue is recognized in your financials. Everything in between—the order-to-cash pipeline—is where operational excellence separates great companies from mediocre ones.
Measure it. Optimize it. Automate it.
Because at scale, a 10% improvement in O2C efficiency is worth more than a 10% increase in sales—and it's a lot easier to achieve.
